I designed a CBT-informed 9-step guided onboarding flow to address declining first-order conversion. The approach reframed the challenge from "how do I use this app" to "am I willing to change how I pay." Two rounds of moderated research validated the framework, with Round 2 finishing at zero confidence drops across all participants. The new flow shipped last week and is now A/B testing against the previous onboarding.
